Fostering Innovation and Autonomy in Decoupled Teams
Designed for Experienced product team leads managing cross-functional squads in fast-scaling tech startups to spark real collaboration and high-energy learning.
A 90-minute hybrid workshop with 25 participants, split between an on-site innovation hub and remote offices. Attendees juggle rapid releases, shifting priorities, and struggle to balance freedom for teams with necessary cross-team coordination. Common pain points include unclear decision authority, fear of failure, and stifled creativity due to rigid processes.
Innovation Origami Challenge
Participants are given a single sheet of paper and challenged to create the 'most innovative solution to a team communication problem' in three minutes — no instructions, only the prompt. They then display their creation and explain its intent. The unpredictability of the exercise sparks curiosity, showing how constraints unleash creativity.

Why this works
Novel, hands-on tasks engage divergent thinking and simulate how autonomy plus constraints prompt creative solutions.
Autonomy Myth Busting Poll
Run a live anonymous poll asking, ‘True or False: Teams with more autonomy always produce better results.’ After voting, reveal and discuss the group’s split, then share data from Google’s Project Aristotle and Spotify’s squad model, which show quality autonomy needs structure and trust.

Why this works
Reveals common misconceptions and builds psychological safety to address resistance; encourages evidence-based thinking.
Silent Spectrum Lineup
Ask everyone to silently arrange themselves on an imaginary line (or use virtual breakout rooms) from ‘Most comfortable trusting teams to innovate’ to ‘Most nervous about letting go.’ No talking, just move. Afterwards, invite a few volunteers to share reasons for their position, normalizing diverse comfort levels.

Why this works
Low-pressure, nonverbal activity respects introverts and normalizes emotional responses to autonomy; builds empathy.
Rapid-Fire Innovation Relay
Divide into small groups, each gets a sticky note with a common team challenge (e.g., bottleneck in hand-offs, unclear goals). Each group has one minute to brainstorm an out-of-the-box fix, then passes their note to the next group for another solution. After three rounds, share the most creative fixes and vote for favorites.

Why this works
High-energy, competitive relay stimulates teamwork and quick thinking; demonstrates collective creativity and diverse approaches.
Spotify Squad Dilemma
Share a real dilemma from Spotify’s squad model: ‘A squad delivers fast but their priorities diverge from company strategy—what should their lead do?’ Challenge participants to choose between three options: enforce alignment, negotiate compromise, or let them continue. Discuss implications and real-world parallels.

Why this works
Real dilemmas anchor learning in context, provoke debate, and highlight trade-offs leaders face when balancing autonomy and alignment.
Personal Autonomy Commitment Card
Distribute blank cards (physical or digital). Ask each participant to write one concrete action they’ll take this week to build autonomy and innovation in their team—e.g., ‘Let my squad choose our next retrospective format.’ Invite three volunteers to share, and encourage all to post their card somewhere visible.
