BoreNO

Running Action-Oriented Agile Retrospectives in Distributed Teams

Designed for Scrum Masters and Agile Facilitators leading distributed software development teams with 6-12 months of remote work experience to spark real collaboration and high-energy learning.

A 90-minute highly interactive virtual workshop, delivered via Zoom with integrated Miro boards. Participants are seasoned Scrum Masters struggling with disengaged retros, ‘ghosting’ silent team members, and a lack of tangible impact from their sessions. The group is cross-cultural, spread over 3-4 time zones, and hungry for approaches that actually move the needle.

Icebreaker
Activity 1

The Retro Artifact Hunt

Present participants with 3 anonymized, real retrospective snapshots (screenshots of remote boards, blurred sticky notes, and summary emails). Invite them to guess: “Which of these resulted in actual team changes?” They vote, then discover the true backstories.

Why this works

Triggers curiosity, grounds in real-life outcomes, and reveals patterns of impactful versus ineffective retrospectives.

Icebreaker
Activity 2

Myth-Busting Retro Riffs

Share three common statements about remote retros (e.g., 'You can’t build trust online'). Participants rank them as 'Fact', 'Myth', or 'It depends' using a poll, then hear a story debunking the most misunderstood one.

Why this works

Confronts limiting beliefs and reveals that many remote retro pitfalls are addressable with the right tactics.

Activity 3

Emoji Check-In Carousel

Use a quick Miro board activity: each participant chooses an emoji that describes their mood about retrospectives, then posts a single word about what would make retros more worthwhile for them.

Tap to view the full activity.

Why this works

Lowers the barrier to participation and creates instant psychological safety for mixed-engagement groups.

Activity 4

Lightning Fishbowl Debate

Two volunteers debate: 'Structured retro templates help—or hinder—real team improvement.' The rest of the group posts rapid-fire pros and cons in chat. After 3 minutes, the audience votes for the most persuasive argument.

Tap to view the full activity.

Why this works

Injects energy, surfaces hidden tensions, and models constructive disagreement—a core skill for dynamic retros.

Activity 5

The Distributed Dilemma Drill

Share a vivid, specific dilemma: 'You’re leading a retro. Half the team won’t turn on cameras; one key member is in a very different time zone. You sense issues, but get one-word responses. What do you do?' Invite group solutions in a timed, structured brainstorm.

Why this works

Anchors learning in real pain points, builds collective wisdom, and models action-focused problem solving.

Activity 6

Personal ‘Retro Reset’ Pledge

End the session with a quiet solo reflection: Each participant types (privately) one habit or micro-behavior they will change in their next remote retro. Volunteers share in chat, building real accountability.

Why this works

Active reflection cements intent, fuels transfer to the real world, and lets each learner connect the content to their unique context.
