Running Agile Release Train (ART) Planning Sessions in SAFe Orgs
Designed for Experienced Agile Coaches and Release Train Engineers (RTEs) responsible for leading ART planning sessions in mid-to-large SAFe organizations to spark real collaboration and high-energy learning.
A 90-minute hybrid workshop with both in-person and remote RTEs and Agile Coaches. Participants frequently struggle with low engagement during PI planning, uneven participation across teams, and persistent confusion about true SAFe alignment versus local adaptation. They want practical tools to energize planning sessions and demonstrate measurable impact.
Mystery PI Planning Reveal
Kick off with a ‘blind’ scenario: Present a real PI planning snapshot (redacted names, teams, goals), and challenge attendees to guess the missing pieces (e.g., which team had the most blockers, which objectives were most at risk). Everyone votes anonymously, then the reveal prompts curiosity and discussion about the underlying dynamics.

Why this works
Curiosity primes attention and helps participants suspend assumptions. Mystery scenarios stimulate inquiry and set a playful yet focused tone.
SAFe Planning Fact vs. Myth
Run a rapid-fire ‘Fact or Myth?’ segment: Share statements such as 'PI Planning is only for large teams,' 'ART planning always runs overtime,' or 'Business Owners must lead every breakout.' Participants vote and then debate, revealing deeply held misconceptions and clarifying actual SAFe guidance.

Why this works
Misconceptions create friction and undermine effective ART planning. Surfacing and addressing them builds shared mental models and trust.
Silent Sticky Note Wish List
Facilitator asks everyone to write (or type, for remote folks) one thing they wish their ART planning could do better—no names, just honest wishes. Notes are quickly collected and clustered, with a gentle group review. This silent, low-pressure start surfaces real concerns in a safe, non-confrontational way.

Why this works
Low-pressure participation invites introverts and skeptics, reducing social risk and surfacing genuine needs.
Lightning ‘Blocker Busters’ Challenge
Break the room into small teams, each given a real PI planning blocker (e.g., poor backlog prep, unclear business context, disengaged stakeholders). Teams have 3 minutes to brainstorm a creative fix and pitch it in 1 minute. Facilitator awards fun prizes for most pragmatic, bold, or imaginative solution.

Why this works
High-energy competitions foster collaboration, urgency, and practical problem-solving—mirroring the dynamic pace of ART planning.
Live Business Owner Dilemma
Facilitator channels a ‘difficult’ Business Owner: “I’m worried our PI objectives won’t drive real outcomes—how can I trust your planning?” Participants must roleplay as RTEs/Coaches and respond in pairs, using structured arguments to win the Business Owner’s confidence. This real-world dilemma grounds learning in practical persuasion.

Why this works
Roleplay combined with real-world challenge builds empathy, transferable communication skills, and situational confidence.
Personal ART Impact Reflection
Close with a brief guided reflection: Ask participants to recall a past ART planning session and write down one personal action they could take to increase transparency or engagement next time. Volunteers share, and facilitator captures commitments on a visible board.

Why this works
Active reflection consolidates learning and drives intention, connecting concepts to real behaviors and fostering accountability.
