Running Technical Onboarding Bootcamps for New Software Engineers
Designed for Senior software engineers and engineering leads tasked with designing and facilitating technical onboarding bootcamps for cohorts of newly hired engineers at mid-to-large tech companies to spark real collaboration and high-energy learning.
A 90-minute, hybrid workshop (onsite and remote participants) for experienced engineers who have recently been asked to run technical onboarding bootcamps. Most have deep technical expertise but limited experience in instructional design, and they feel pressure to deliver both fast ramp-up and positive new hire experiences. Past onboarding attempts were ad hoc, resulting in inconsistent outcomes and low engagement.
The Onboarding Time Machine
Kick off with a quick, visual timeline activity: Ask everyone to sketch a timeline from their first day at the company to 'full ramp-up,' marking memorable moments, blockers, and 'aha!' breakthroughs. Participants share one sticky note each, highlighting an event that shaped their early journey.

Why this works
Activates curiosity by linking the upcoming session to participants’ own onboarding experiences, priming them to spot patterns and gaps as we build the bootcamp together.
Myth vs. Reality: Bootcamp Edition
Run a live poll with 4 statements about onboarding bootcamps (e.g., 'Shadowing senior devs is enough,' 'One-size-fits-all works,' 'Code labs are better than lectures,' 'Speed beats community-building'). Ask the group to vote Myth or Reality, then reveal data or research debunking the most common misconceptions.

Why this works
Surface and correct deeply-held beliefs that could sabotage effective bootcamp design—before they shape the session.
Secret Onboarding Superpowers
Invite participants to anonymously submit one 'onboarding superpower' they wish they’d had as a new engineer—e.g., 'a codebase scavenger hunt,' 'pair-debugging with a peer,' or 'real bug tickets.' Read out a sample and ask, 'Who else wanted this?'

Why this works
Creates a psychologically safe, low-pressure space for sharing; surfaces practical ideas from the room without putting anyone on the spot.
Bootcamp Design Lightning Sprint
Split participants into small, fast-moving teams (in-person tables or breakout rooms) and give each a 6-minute challenge: draft a one-day bootcamp agenda using a real company product as the anchor. Each group speed-pitches their agenda in 30 seconds.

Why this works
Ignites energy, encourages collaboration, and makes bootcamp planning feel creative and accessible, not intimidating.
Manager’s Dilemma: Fast vs. Lasting Impact
Present a case: 'You have two weeks to onboard 10 engineers before a critical release. Do you focus on shipping code ASAP, or invest in deep-dive learning at the expense of immediate velocity?' Invite small groups to debate using real cost/benefit data, then share their trade-offs and rationales.

Why this works
Anchors abstract bootcamp choices in a high-stakes, real-world dilemma, illuminating the strategic thinking required for effective onboarding.
Personal Commitment Canvas
Wrap up with each participant filling out a one-slide 'commitment canvas': one thing they’ll do differently in their next bootcamp, one learning from today, and one peer they’ll ask for feedback. Invite 2-3 to share aloud, then collect the canvases for a follow-up email.

Why this works
Encourages active reflection and accountability, converting insights into impact and supporting follow-through.
