Earn the hour
A retrospective becomes ceremonial when the group cannot see a relationship between the conversation and what changes afterward.
Open by showing what happened to the last set of actions. That single habit establishes whether the meeting has memory.
Choose one lens
Broad prompts produce broad answers. Choose a lens such as decision speed, handoffs, cognitive load, or customer impact. A narrower frame makes patterns easier to see.
Finish with ownership
One named experiment is more useful than ten anonymous suggestions. Make the owner, first step, and review date visible before the meeting ends.
The output of a retrospective is not a board of observations. It is a change the team can inspect.
